Role & Development BuilderOne role at a time

Choose the role

Start with one real role. Work with someone close to the ministry. Describe its actual purpose, responsibilities, and support. You can complete the role description first and return to build the pathway.
01

The Why

The Why gives a task its purpose. Who is served, what do they need, and how does the role support the church’s mission? Keep it short enough for someone to remember and repeat.
See an example

Hospitality example: This role helps each person experience a warm welcome, find where they need to go, and take a next step into the life of our church.

Adapt the purpose to your actual ministry; this is a model, not an answer key.

02

The What

Describe observable actions. Replace “be prepared” with what preparation actually requires. For each essential responsibility, name the action, timing, expected standard, and any handoff. Aim for five essentials; use fewer or more if the role needs them.
03

The Win

Look for fruit you can recognize and discuss. Include how people are served, how the team works, and who the volunteer is becoming. Numbers may help, but success is more than filling a schedule.
04

What they can expect from their leader

Clarity goes both ways. The team member needs to know what is expected and what their leader will provide. Make promises you can actually keep, with a real rhythm for care and coaching.
05

Build the development pathway

Develop by readiness, not time served. Onboarding → Contributor → Leader → Developer / Disciple-Maker describes increasing ownership. Learn → See → Live → Share → Repeat is how you help someone grow within the role. Look for character, consistency, judgment, and skill before entrusting more responsibility.
1. Onboarding · Learn + See

Welcome the person, explain the Why/What/Win, model the role, and let them practice with direct support.

2. Contributor · Live / serve + practice

Create repeated practice, provide feedback, and entrust routine responsibilities.

3. Leader · Share / lead + coach

Entrust appropriate decisions and outcomes; help them coach and care for others.

4. Developer / Disciple-Maker · Repeat / teach + multiply

Partner with them as they train, coach, entrust, and release responsibility to another person.

Plan the first four serves · optional

Use these as coached experiences, not automatic promotions. Repeat a step if more practice is needed. Don’t release someone simply because the schedule is short.

06

Agree on the next step

End with a real handoff. Review the draft with a current or potential team member. Ask them to explain the Why, the What, and the Win in their own words. Their questions show where clarity or support is still needed.

From filling positions to forming people.

Build a clear role description and a development plan from your notes. Review the open items, then talk it through with someone who will carry the role.

Use this to create clarity together. This page organizes your notes; it does not approve someone for a role or replace church policies. Keep private care, counseling, personnel, and screening details out of this form.
